- Book a 1:1 with them (same week ideally)
- Confirm reporting matrix + the Sriram Natarajan (Asia GPS Tech) boundary
- Get full headcount list: Hong Kong + Guangzhou — names, roles, employment model
Access & systems
- Email, Jira/Confluence, GitHub, CI/CD toolchain
- Production & incident monitoring access (you can't assess stability you can't see)
- HR systems: team records, leaver history, org structure
Context to pull
- HR: predecessor's departure details + any handover documents
- Incident history + risk register for the CBCC platform
- Current change portfolio / roadmap
Calendar to book
- 1:1 with Sriram Natarajan this week (boundary + operating model)
- Intro with Marina Tong (COO) — reconfirm the stability focus
- Recurring blocks: team 1:1s, risk forum, weekly team call
Week 1 (24–30 Aug 2026)
People
- 1:1 with every team member (HK + GZ) — see the four questions below
- Identify single points of failure / key-person dependencies
- Start a running "surprises" log (anything that contradicts the interviews)
Stakeholders
- Re-meet the interview panel as a colleague: Cox, Gibbons, Natarajan, Tong, Soo, Halliday
- Meet Nicholas Soo (Product) — get the business pain list
- Identify who in Operations feels the platform instability daily
Risk & stability
- Map the CBCC platform service chain end-to-end
- Establish stability baseline: incident count, MTTR, availability, top recurring failure modes
- Find what's been silently slipping since the exodus
Delivery
- Inventory the change portfolio: in-flight, funded, promised, stalled
- Flag anything that contradicts what the interviews implied
End of week 1
- Write yourself a private "state of the world" memo
- Book the Day 30 checkpoint with your boss + COO
The four questions (memorise these)
Every 1:1 opens with the same four. They surface the real state faster than any org chart:
- What do you own? → maps real responsibilities vs the paper org
- What's on fire? → surfaces the unspoken problems
- What did we lose when the predecessor left? → measures the exodus damage
- What would you change if you were me? → earns trust + reveals what they'd fix
